AI Competitor Pricing Research: Done in 25 Min
If you've ever set a price by gut feel and later discovered a rival was charging 40% more for the same thing, this workflow is for you. In 25 minutes, AI can map what your competitors charge, how they package it, and where you have room to move.
Why Competitor Pricing Research Gets Skipped
Most solopreneurs skip it because it feels like a half-day project. You'd need to visit a dozen websites, dig through pricing pages, decode vague 'contact us for a quote' screens, and somehow turn it all into a usable comparison. AI compresses that into a structured session you can run before lunch.
What You Need Before You Start
- A list of 5–8 direct competitors (Google your main service + city or niche to find them)
- Access to ChatGPT, Claude, or Gemini — any capable model works
- A simple spreadsheet to paste results into
- 30 minutes of uninterrupted time
Step 1 — Scrape and Summarise Each Competitor's Pricing Page
Open each competitor's pricing or services page. Copy the visible text and paste it into your AI chat with this prompt: "Here is the pricing page text from a competitor. Extract: (1) every plan or tier name, (2) the price or price range, (3) what's included, (4) any limits or restrictions. Output as a markdown table." Do this for each competitor. You'll have five clean tables in under 10 minutes.
Step 2 — Build a Comparison Matrix With AI
Once you have all five tables, paste them into a single chat message and prompt: "Combine these competitor pricing tables into one master comparison matrix. Columns: Competitor, Entry Price, Mid Tier, Top Tier, Key Differentiators, Pricing Model (flat/per seat/usage). Flag any outliers." The model returns a single matrix you can paste directly into a spreadsheet. This step used to take an afternoon.
Step 3 — Identify Gaps in the AI Competitor Pricing Analysis
Now prompt the AI to do the analytical heavy lifting: "Based on this matrix, tell me: (1) the price floor and ceiling in this market, (2) which tier is most crowded, (3) any obvious gap where a competitor could charge more or undercut without being cheapest, (4) which competitor appears to offer the worst value per dollar." You'll get a concise brief that tells you exactly where the white space is.
Step 4 — Stress-Test Your Own Pricing
Paste your current pricing into the same chat and ask: "Given the competitor matrix above, rate my pricing on a scale of 1–10 for competitiveness. Identify one specific change — a price adjustment, a new tier, or a bundle — that would make me more competitive without being the cheapest option." The output gives you a concrete recommendation, not a vague suggestion to 'add more value'.
The goal isn't to be the cheapest. It's to know exactly where you sit so you can defend your price with confidence.
Step 5 — Turn Findings Into a One-Page Pricing Brief
Finally, prompt: "Write a one-page pricing brief I can share with a business partner or use for my own records. Include: market price range, our current position, recommended change, and the rationale in plain English." This document is useful for sales calls, investor conversations, and your own annual pricing reviews. What This Workflow Won't Do
- It won't uncover pricing that's hidden behind a sales call or demo request — you'll need to book those separately
- It won't replace a full pricing strategy overhaul if your business model is changing
- AI can misread ambiguous pricing copy, so always sanity-check the matrix against the source pages
Run This Quarterly, Not Once
Markets shift. A competitor you benchmarked six months ago may have repriced entirely. Because this workflow takes 25 minutes, there's no excuse to skip it. Block it into your calendar every quarter alongside your pricing strategy review. Small, data-informed adjustments compound into significantly higher revenue over a year — without the risk of a big, blind price hike.
